InsideOut QI Project Manual

Welcome! Congratulations on taking the first step to support your staff and patients in identifying and managing people living with disordered eating and eating disorders.

All practices falling within the CESPHN catchment area are invited to sign up to our QI Project pilot for access to extra support and free eLearning. To express your interest sign up here

This pilot is run by InsideOut Institute in partnership with CESPHN for 2025/26 and evaluates the uptake, effectiveness, and acceptability of the GP Hub QI Project. InsideOut Institute collaborates closely with GPs, practice staff, and lived experience contributors to ensure every resource is practical and fit for purpose. Your participation and feedback are invaluable in shaping future support for GPs and their patients.

What Does Participation Involve?

Over 12 months, your whole practice team will be invited to engage. The focus is on small, manageable changes that can lead to big improvements in care. We recognise barriers GPs face — from limited knowledge and time pressures to referral challenges and complex patient needs. The GP Hub is designed by GPs for GPs to address these barriers and provide practical support right at the point of care.

Every interaction matters! If a person with an eating disorder has a negative first experience with a practice or service, it may deter them from seeking help.

Quarter 1: Foundation and Readiness – Building Knowledge and Confidence

In the first three months, your team will get familiar with the GP Hub, starting simply with registration and exploration. Staff can also access eLearning modules and Practice Nurse training, including allied health if relevant. Our project manager will assist with baseline data collection and setting up the GP Hub in your practice. Streamlining your processes to save time for everyone and support patients living with an eating disorder.

Staff are encouraged to take advantage of the FREE e-training offered by the InsideOut Institute. Once the team is signed up your practice will be given a unique code to use for free access. The following training modules will be available to practice staff:

Your GPs may also find the NEDC eLearning useful, although it is not covered as a part of this QI pilot free eLearning package.

The first three months is also about, allocating a QI project lead who can help everyone understand what the aims are and any expectations or tasks expected of them. InsideOut and CESPHN will be available to support your Project Lead onsite or online, and this time can be used to brief the entire practice on how the project will be implemented if helpful.

Baseline Data Collection:

Our GP HUB project manager will organise a time to come out to your practice after sign up and help you pull your baseline data and get everyone set up on the GP HUB and complete any surveys we need.

QI Tip

Some extra tips for your Practice Manager from the Practice Management Toolkit

  • Implement any QI Tips you find in the Practice Management Toolkit
  • Be sure that everyone knows how to find everything in the practice software (for example the new IOI Eating Disorder Care Plans, IOI Mental Health Care Plan for Eating Disorders).
  • Create a seperate Eating Disorders category in your local address book (directions can be found in the Practice Management Toolkit)
  • Import patient handouts to you practice software and inform GPs how to find them

Quarter 2: Screening Phase - To increase the screening of identified cohorts

In Quarter 2, You will be using Walrus clinical prompts to support targeted screening of identified cohorts. GPs are encouraged to screen these cohorts using the InsideOut (IOI-S) Screener and to include the free text note “Screened for ED” in the 2nd diagnoses field on the patient file.

Recording “Screened for ED” on file is vital to tracking screening in your practice across the year

QI Project Lead
  • Discuss screening with the team. Will nurses be conducting any screening? How will they communicate this with the patients GP.
  • Ensure that GPs and Nurses are aware of recording any screening done on the patient file under the 2nd diagnoses box (This step is vital to tracking screening in your practice across the year).
  • Discuss how screening will be billed (for example extending a consultation to include Nurses time, or billing a short Mental Health consultation as bulk bill)?
  • Encourage the practice GPs to discuss follow up processes for those found to be 'at risk of an eating disorder'. (For example patients to complete an EDE-Q screener at home and book a follow up appointment)
General Practitioners
  • Follow up on as many Warlus clinical prompts for screening as possible. These will pop up in your patient file when a patient has been identified as part of a targeted cohort. Using the IOI-S validated short screener (5 questions) via the WALRUS clinical prompt or IOI GP HUB.
  • Record every patient screened for an ED during the full 12 month QI Project timeframe by writing “Screened for ED’ in your second diagnosis box (This step is vital to tracking screening in your practice across the year).
  • Continue using the GP Hub to support patient care.
  • Complete brief pre- and post-training evaluations.
Practice Nurses
  • Follow up on as many Warlus clinical prompts for screening as possible. These will pop up in your patient file when a patient has been identified as part of a targeted cohort. Using the IOI-S validated short screener (5 questions) via the WALRUS clinical prompt or IOI GP HUB.

Practice Manager
  • Ensure all clinical tools (GP Hub, WALRUS) function smoothly to prevent workflow disruption.
  • Continue promoting the Practice Management Toolkit and ensure admin staff understand billing procedures and limitations.
  • Keep local ED clinicians and specialists contact details up to date (local clinicians can be added by looking them up via your postcode on the GP HUB Treatment Team Builder).
  • Complete brief pre- and post-training evaluations.
Administrative Staff
  • Support scheduling of appointments as per practice standards.
  • Conduct a waiting room check with the Lived Experience check list provided and implement any changes, ensuring a welcoming and supportive environment.
  • Complete brief pre- and post-training evaluations.

Quarter 3: Diagnosis Phase – To increase diagnosis and referral

In this phase, the focus will be on entering the diagnosis—as per the provided diagnosis list into the first or second diagnosis field in your clinical information system. You will continue using the IOI screener as prompted.

QI Project Lead
  • Discuss diagnoses with the team and ensure everyone has access to the diagnoses coding list provided.
  • Monitor the recording of screening in the 2nd diagnoses field and correct entry of diagnoses as per the provided coding sheet.
 General Practitioners
  • Continue using screening tools consistently.
  • Ensure ED diagnoses are entered in the first or second diagnosis fields as per the provided diagnoses list.
  • Use and bill appropriate care plan items.
  • Maintain use of GP Hub.
  • Complete pre and post-training evaluation questionnaires (5-10 minutes).

Practice Nurses

  • Continue using screening tools consistently as agreed in your practice.
  • Review diagnoses for eating disorders as per POLAR report; work with GPs to update and correct historical records for accuracy.
  • Maintain use of GP Hub.
  • Complete pre and post-training evaluation questionnaires (5-10 minutes).
Practice Manager
  • Track item number usage and rejections; educate staff on care plan billing.
  • Complete pre and post-training evaluation questionnaires (5-10 minutes).
Administrative Staff
  • Review the NEDC ED safe principles for frontline workers
  • Assess practice communications for potential stigma and update materials to promote respectful, sensitive language.
  • Complete pre and post-training evaluation questionnaires (5-10 minutes).

Quarter 4: Sustain Phase- Review and sustain

At this stage, quality improvement activities should be part of routine practice. The focus is on evaluating overall outcomes, completing final data extraction, and conducting a comprehensive year-end review. Teams should also reflect on their confidence and skills in diagnosis and using the systems effectively.

Final Data Extraction: GP Hub Project Manager will help you extract the final report.

QI Project Lead
  • Provide a practice wide report on outcomes from the previous three quarters
  • Ensure all staff are aware of their responsibilities to sustain change (Continue with screening, enter correct diagnoses wording, appropriate billing, referral pathways and use of the GP HUB....etc)
  • Conduct the final data extraction and create a report with support from IOI & CESPHN.
General Practitioners
  • Continue to screening patients using the IOI screener as per clinical prompt.
  • Continue to enter the ED diagnosis—as per the provided diagnosis list into the first or second diagnosis field in your clinical information system.
  • Continue to use the IOI GP HUB (for assessment and management support as needed).
  • Use correct care plans and referrals with appropriate billing.
  • Complete pre and post-training evaluation questionnaires (5-10 minutes).
Practice Nurses
  • Continue to screening patients using the IOI screener as per clinical prompt and agreed with your practice.
  • Continue to use the IOI GP HUB (for assessment and management support as needed).
  • Complete pre and post-training evaluation questionnaires (5-10 minutes).
Practice Manager
  • Ensure tools remain operational and effective..
  • Maintain use of the Practice Management Toolkit.
  • Complete pre and post-training evaluation questionnaires (5-10 minutes).
Administrative Staff
  • Embed ED safe principles
